How I decide when the answer crosses functions.
Six illustrative organisations. Six decisions in which commercial value, organisational capability, execution and risk pull in different directions and somebody has to decide.
The scenarios are fictional and span different sectors. The standard behind them was formed in real ones: through the responsibility of building a company and in high-performance environments where incomplete information still has to end in a decision.
Frame the decision, test it under pressure, hear the functions disagree, make your own call and then compare it with mine. The scenarios demonstrate how I examine evidence, preserve disagreement and make an accountable judgement.

How each decision runs
- Frame. Objective, horizon, non-negotiables and who holds authority.
- Observe. What is established, what is assumed and what is missing.
- Model. The relationships that can be calculated, and their limits.
- Contest. Functional positions, conflict and a critic.
- Decide. Options, trade-offs and an accountable call.
- Act. Bounded actions, owners and approvals.
- Learn. What would show the judgement was wrong.
Where authority sits
The supporting tools can widen the search and test the reasoning. They do not own the outcome.
What the tools do, and what remains mine
The arithmetic is handled consistently. The functional positions expose disagreement, and the critic challenges conflict, missing evidence and unsupported certainty. The signed judgement is mine: it states what I chose, what I rejected, what the decision depends on and what would change it. Each decision page carries a fuller note on method and provenance.
